The RevOps Maturity Model: Where Does Your Team Actually Sit?
Score your RevOps maturity across 6 dimensions with HubSpot checks you can run today. A 5-stage model for UK B2B teams, plus the move to the next stage.
Ask a UK B2B leadership team how mature their revenue operations are and you get three answers. The CEO says "pretty good, we have HubSpot." The Head of Sales says "fine, apart from the forecast." The marketing lead says nothing, because she stopped trusting the MQL numbers months ago.
All three are describing the same portal. That gap is the real measure of RevOps maturity: whether Marketing, Sales and Customer Success can open one report and agree on what it says.
Our revenue operations framework guide explains what RevOps should look like. This post is the mirror: the five-stage maturity model we use at Marketick, the HubSpot evidence for each stage, and the move that gets you to the next.
Why Most RevOps Maturity Models Are Useless
Most maturity models online score you on adjectives such as "aligned" or "data-driven", so every leadership team rates itself a three out of five. We score on evidence: each stage below has tests an admin can run in HubSpot in under an hour. Fail the test and you are not at that stage, however good the QBR deck looks.
We also score six dimensions separately, because almost no business is at one level across the board:
- Data: duplicates, property hygiene, field ownership.
- Lifecycle and handoffs: shared definitions and SLAs from MQL to closed won.
- Pipeline and forecasting: stage gates, close-date discipline, forecast categories.
- Systems: how billing, product and support data reach the CRM.
- Reporting: whether the board pack comes from HubSpot or a spreadsheet.
- Governance: who can change what, and how UK GDPR and PECR rules are enforced in the portal.
Your overall stage is your lowest dimension, not your average. A beautiful attribution dashboard sitting on 15% duplicate companies is still a Stage 2 business.
The Five Stages of RevOps Maturity
Stage 1: Founder-Led and Spreadsheet-Run
The CRM exists but the truth lives elsewhere. The pipeline review runs from a Google Sheet and deals are updated the night before the board meeting.
HubSpot evidence: lifecyclestage is blank or "Lead" on most contacts, hubspot_owner_id is empty on a large share of companies, and the default Sales Pipeline still has HubSpot's out-of-the-box stage names. If that sounds familiar, our post on the signs your sales team has outgrown spreadsheets is your starting point.
Stage 2: Tool-Rich, Definition-Poor
This is where most £2M to £10M ARR businesses we meet sit. Each team has configured HubSpot for itself: Marketing has its own lead scoring, Sales has deal properties nobody else reads, and Customer Success runs renewals from a separate tool.
HubSpot evidence: multiple properties that mean the same thing (three different "Lead Source" fields is common), workflows with no naming convention, and lifecycle stages that skip from Subscriber to Opportunity without stamping hs_v2_date_entered_marketingqualifiedlead. Our junk drawer post covers the clean-up.
Stage 3: Defined and Agreed
Marketing, Sales and CS have signed off one written definition of each lifecycle stage and a handoff SLA. The definitions are enforced in the portal, not just in a Notion page.
HubSpot evidence: lifecyclestage is set only by workflows (property edit permissions on Enterprise, or a weekly property-history review on Professional), every MQL has an owner and a hs_lead_status within the agreed SLA, and a single source property drives attribution reporting.
Stage 4: Governed and Forecastable
The pipeline is something the finance director will put her name to. Deal stages have entry criteria, the forecast is built in HubSpot's Forecast tool rather than adjusted in Excel, and renewals live in their own pipeline.
HubSpot evidence: required properties on stage entry are configured under Settings > Objects > Deals > Pipelines, open deals with a past closedate are flagged by workflow every Monday, hs_manual_forecast_category is populated on every deal in the current quarter, and billing data syncs to the company record. If your forecast still drifts, read why your sales pipeline is lying to you.
Stage 5: Predictive and Orchestrated
Data is trusted enough to automate decisions: routing by fit and intent, health scores that trigger CS plays, expansion signals from product usage.
HubSpot evidence: a health score property fed by support and usage data, expansion deals created from defined triggers, and lead scoring reviewed against closed-won outcomes each quarter.

How to Score Your Team in One Afternoon
Give each of the six dimensions a score from 1 to 5 using the evidence above, then run these five checks to keep yourselves honest:
- Duplicate check: open
Data Management > Data Qualityand review the flagged duplicate companies and contacts. If you have never cleared the queue, Data is not above Stage 2. - Lifecycle check: build a report of contacts that became customers this year and show
hs_v2_date_entered_salesqualifiedlead. Every gap is a handoff that bypassed your process. - Close-date check: filter open deals where
closedateis before today. Any meaningful share of your pipeline here caps Forecasting at Stage 2. - Board pack check: trace each number in last month's board pack back to a HubSpot report. Every figure that came from a spreadsheet lowers your Reporting score.
- Consent check: confirm
hs_legal_basisis set on contacts you email and that Subscription Types match your privacy notice. Under PECR Regulation 22, sole traders and some partnerships are treated as individuals, so a "B2B, so it's fine" assumption does not hold. The HubSpot GDPR checklist has the full list.
Moving Up One Stage Without Hiring a RevOps Team
The common mistake is jumping two stages at once: buying an AI forecasting add-on while lifecycle definitions are still argued about in Slack. Each stage has one move that matters most:
- Stage 1 to 2: move the pipeline review into HubSpot and ban the spreadsheet. Assign an owner to every company record.
- Stage 2 to 3: run a 90-minute workshop with Marketing, Sales and CS to agree lifecycle definitions and the MQL handoff SLA, then lock
lifecyclestageto workflow-only updates. - Stage 3 to 4: add stage entry requirements to the deal pipeline, separate renewals into their own pipeline, and run the forecast in HubSpot for one full quarter.
- Stage 4 to 5: connect billing, product usage and support data to company records, then build a health score and test it against last year's churned accounts before you trust it.
None of this needs a full-time hire: see our committee approach to RevOps without a team, or what a RevOps consultant actually costs if you want outside help. Start with a structured HubSpot audit as your baseline.
Re-score every quarter alongside the RevOps KPIs worth tracking, so you can see whether maturity work is moving win rates and forecast accuracy or just tidying the portal.
Frequently Asked Questions
What is a RevOps maturity model?
A staged framework for assessing how well Marketing, Sales and Customer Success share data, definitions, processes and reporting. Marketick's version has five stages, scored across six dimensions using evidence from your CRM.
What stage are most UK B2B scale-ups at?
In our experience most £2M to £10M ARR businesses sit at Stage 2: plenty of tools, but no agreed lifecycle definitions or handoff SLAs, so Marketing and Sales reports rarely match.
How long does it take to move up a maturity stage?
Stage 2 to Stage 3 is mostly an alignment exercise and can often be done within a quarter. Stage 4 takes longer, because you need a full quarter of forecasting in HubSpot to prove the pipeline data holds up.
Is the RevOps maturity model the same as a revenue operations framework?
No. A revenue operations framework describes how your revenue engine should be designed. The maturity model measures how close your current set-up is to that design, so you know which gap to close first.
Do we need Operations Hub to reach Stage 4 or 5?
Not always. Stage 4 is achievable with Sales Hub Professional features such as pipeline stage requirements and the Forecast tool. Stage 5 often benefits from Operations Hub data sync, but check what your current tier includes before upgrading.
